Case 01

European HR tech SaaS scale-up, +€50M ARR

60%

of revenue from inbound within the first quarter

€30M+

budget reallocated on real data

5

countries unified under a common strategy

The context

The company went several years without marketing leadership. The team executed country by country (France, UK, Benelux, Spain, Italy) with no common strategy. Marketing was activity-driven (events, content, trade shows) but no one knew what generated pipeline. Meanwhile, leadership wanted to move upmarket to increase contract value.

What I did

Restructured the team around funnel logic. Unified reporting and acquisition processes across countries. Set up an attribution framework to know, for the first time, which channels generate revenue. Overhauled budget allocation (€30M+) based on real data. Launched and went to market with a new AI product (strategy, positioning, client onboarding).

The results

Inbound became responsible for 60% of revenue from the first quarter. The team has a measurement framework and performance rituals. The move upmarket is underway with a 2-year plan to grow average deal size.

Case 02

Post-raise fintech, B2C and B2B2C

€1M+

budget allocated with ROI visibility

AARRR

growth framework set up

Alignment

CEO refocused on strategy and product

The context

The CEO sensed the marketing strategy was stalling. Energy and a few good bets (newsletter, sponsorships) had moved the company forward, but there was no real growth engine in place. The marketing team lacked the framework and tools to take over. Tracking was broken. No reliable marketing dashboard. A €1M+ budget to allocate with no visibility on channel ROI.

What I did

Full audit of what existed: data, team, tools, market. Set up the AARRR framework to structure growth. Built the channel-by-channel budget allocation plan. Defined the marketing team's role and scope. Hiring roadmap. Clarified personas. Aligned CEO and teams on KPI tracking.

The results

The CEO was able to delegate marketing, regain peace of mind, and refocus on strategy and product.

Case 03

Impact tech, B2B and B2C, €30M ARR

4

workshops with decision-makers

6

weeks from diagnosis to deliverable

1

shared narrative for the whole company

The context

The company was a pioneer in its market, but its historical positioning no longer carried growth. The market had become highly competitive. The challenge: clarify the positioning to lock in the B2B pivot and win new segments, prepare the narrative for investors, and align the whole company on a common story.

What I did

Engagement run as a duo with Caroline from Chapter. Four structured workshops over 6 weeks: vision alignment, market exploration and client insights, building positioning angles. The deliverable covers the brand platform, the equity story, product marketing, commercial messaging and the thought-leadership point of view.

The results

The entire leadership team aligned on a clear, differentiating positioning. A reference document usable by marketing, sales and HR teams. A narrative ready for the next investor conversations. The ability to roll out this new positioning to grow revenue.
